Planning Raw Shaft Length Before You Cut Anything
The most expensive mistake available on a build bench is discovering you needed three more inches after the tip is already on the floor.
Shafts arrive uncut. A driver shaft typically comes in around forty-six inches; iron shafts vary by model and by tip type. That raw length is a budget, and once you start spending it there is no way to get any of it back.
Everything that follows is arithmetic that has to be done on paper before anything touches the cut-off wheel. It is not complicated. It is simply unforgiving, because a shaft cut two inches too short is scrap.
The Budget
Four things consume raw shaft length, and they consume it in a fixed order:
- Tip trim comes off first, dictated by the manufacturer's chart for that specific model and that specific club.
- Butt trim comes off second, to reach the target playing length.
- The head adds length at the bottom, because playing length is measured to the sole rather than to the end of the shaft.
- The grip adds nothing to playing length but does dictate how much butt you need to leave intact for it to seat properly.
The order matters because tip trim is non-negotiable once you have committed to a shaft model and a club. It is set by the chart. Whatever is left afterwards is what you have to work with at the butt.
Where It Goes Wrong
The classic failure looks like this. A tall player wants irons a full inch over standard. The builder picks a parallel-tip shaft, follows the trim chart for the short irons — which on some models calls for two inches or more off the tip — and then discovers there is not enough shaft left to reach the required playing length.
At that point the options are all bad. Build the club shorter than specified and the fitting is wrong. Cut less from the tip than the chart says and the flex profile is wrong, which will show up in the frequency check. Or buy a different shaft, in a longer raw length, and eat the cost of the one already cut.
Why Long Players Get Caught Most
Standard trim charts assume standard playing lengths. A player at standard length has slack in the budget and never notices the constraint exists. Add an inch to every club and the slack disappears at the short end of the set first, because that is where the tip trim is largest.
This is one of the practical arguments for taper-tip shafts in a long-iron build. Taper tips arrive pre-sorted by iron number and tolerate almost no tip trimming, which means the raw length is essentially all available at the butt. Less flexibility for the builder, but no risk of running out.

Short Players Have the Opposite Problem
Building well under standard length means removing a lot from the butt, which raises frequency well above what the trim chart intended. The chart assumed a certain amount of butt trim; take considerably more and the finished club is stiffer than planned.
The fix is to plan for it: either select a softer shaft to begin with, or reduce tip trim slightly to compensate, then verify the finished frequency against target. Guessing at this and hoping it lands is how sets end up systematically too stiff at the short end.
Butt trim raises frequency modestly. Tip trim raises it substantially. Any plan that ignores which end the material came from is not a plan.
Writing It Down
Raw length is the first line on every spec sheet we issue, and it is the line customers most often ask about. The reason it is there is simple: without it, the rest of the sheet cannot be reproduced. Knowing a club has two inches of tip trim tells you nothing unless you know what it had two inches removed from.
Five years from now, when a shaft breaks and needs replacing, that single number is what lets any competent bench rebuild the club exactly. It costs nothing to record and it is worthless to reconstruct afterwards.
The Working Order
- Establish target playing lengths for every club in the build
- Pull the trim chart for the exact shaft model, not a similar one
- Check raw length against the largest required tip trim plus the longest playing length
- Confirm there is margin at both ends before ordering anything
- Tip trim first, always, following the chart
- Butt trim to playing length with the head attached and soled
- Read the finished frequency and compare against plan
- Record raw length, both trims and the achieved frequency
Eight steps, none of them clever. Skipping any of them is how a build becomes a story.
